A strategic plan
for impact.
A working system
to make it happen.

I help leadership teams at impact organizations design, in 8 weeks, a strategic plan with clear priorities and results they can demonstrate, and put in place the working system that carries it into day-to-day work.

So that strategy gets off the page without exhausting the team.

The problem

Most strategic plans take months of meetings and end up in a document nobody opens again.

The result is a strategy that guides nobody's work.

The plan tries to cover everything. It gathers everyone's ideas and what comes out is a list of intentions, not a set of priorities. And without a clear basis for making decisions, the urgent ends up taking the place of the important.

Measurement is left for later. If it isn't built into the plan from the start, demonstrating impact becomes an extra task that nobody does. And funding, scarcer every year, goes to the organizations that can demonstrate their impact and communicate it.

The system to execute it is missing. Without priorities, defined processes and follow-up, the plan is forgotten and the impact never arrives.

If everything is a priority, nothing moves forward.

The solution

A focused, measurable strategic plan, with a system to execute it.

The strategic plan is still the foundation. What changes is how it is designed: in weeks rather than months, with measurement and execution built in from the start.

A plan that gets executed. Impact that can be demonstrated and communicated.

01

Priorities that come from the pillars

Not from adding up everyone's ideas. A few, connected to what the organization wants to achieve, with a clear basis for saying no to the rest.

02

Measurement built into the plan

Each priority carries, from the design stage, the results it has to demonstrate. Impact isn't declared: it's measured. And the same pillars and indicators serve the team, the board and funders.

03

Key processes defined

We map the organization's work routines and identify the processes that have to work for the strategy to move forward. They end up defined, documented and ready to be automated when the time comes.

04

The system that executes it

4-month cycles, check-ins every two weeks and adjustments along the way based on real information. Progress is visible, and the team learns and decides with the strategy as its guide.

Method

The Impact Makers System

Strategy in 8 weeks. Execution over 12 months.

The Impact Makers System is the method I have built over more than 20 years in strategy, first as an executive and now as a consultant, and through work with dozens of impact organizations. It concentrates strategy into 8 weeks, lands it in an annual plan with settled priorities, defined processes and indicators, and sustains it through a year of execution so that it gets done and its results can be demonstrated. Every step is worked through with the leadership team.

Clear strategy. Sustained execution. Demonstrable impact.

Services

Four ways to work together, depending on where the organization is right now.

For organizations working to create positive impact for society or the planet.

From sharpening the focus of an existing strategy to designing or redesigning the strategic plan, landing it in an annual plan and supporting its execution through the first year.

FOCUS

Strategic Focus

1 session · 2 hours

A working session to review the existing strategy and define the priorities that truly matter now.

The organization already has strategic pillars, but there are too many open priorities and it's hard to decide where to focus.

Clear priorities, aligned decisions and less dispersion.

PLAN

Agile Annual Plan

4 sessions · 2 hours

We start from the strategic focus and turn it into an executable annual plan, with the first 4-month cycle ready to go.

The organization is clear on its strategy, but lacks the annual plan that turns it into measurable objectives and day-to-day work.

A clear annual plan + first cycle ready to start.

STRATEGY

Agile Strategic Plan

8-week sprint

We design or redesign the strategic plan, translate it into an annual plan and leave in place the working system that carries it into execution.

The current strategic plan is coming to an end or no longer guides the work, and the organization needs a new one that gets executed and whose results it can demonstrate to the board and funders.

A strategic plan with measurable results + a working system in place.

EXECUTION

Execution Support

12 months · 3 cycles

We support the first year of the plan: check-ins every two weeks with each team, review and adjustment at the end of each cycle, and a year-end review with measured results.

The organization already has its annual plan and needs to sustain execution until the working system becomes part of the team's day-to-day.

The year's results measured + a team that sustains the system on its own.

About

I'm Flor Graham

I help leadership teams at impact organizations make sure the strategic plan doesn't stay on paper, and turns instead into focus, alignment and real execution.

I spent more than 20 years in the corporate world, in marketing leadership, strategy and innovation, at large companies and in consulting. Since 2018 I have worked as a strategy consultant. I co-founded Franciscana, the studio that led Google's first official Design Sprint chapter in Spain, was a senior innovation consultant at Accenture's Barcelona Innovation Center, and am lead strategy consultant and OKR coach at Learning by Helping.

My work is about bringing order to the strategic debate: I design and facilitate collaborative working sessions that help decide what comes first and what can wait, and I leave in place a system that lets strategy truly guide the team's work. I work on strategy together with the narrative that communicates it, so the organization can explain its impact both to its own team and to its funders. Beyond the strategic plan, I also support process design and innovation projects.
